A Setup That Could Not Scale

The team had GoHighLevel in place, but the system was not ready to grow. The onboarding snapshot was messy, key assets were inconsistent, and only one agent was really using it in a meaningful way. Text messaging could not even go live until the account cleared carrier registration, a hard stop for a team that runs on fast lead response. For a brokerage trying to take a handful of agents to fifty and beyond, every new agent was a fresh manual scramble instead of a clean, repeatable setup.

A Repeatable Operating System

Because the goal was scale, we fixed the foundation first: one clean snapshot every new agent could be deployed from, rather than a fragile build only one person understood.

  • Rebuilt the account into a single, consistent snapshot for agent onboarding, with reusable website and email templates neutralized so every account starts the same.
  • Rationalized the automations down to nine that earn their place: missed-call text-back, speed-to-lead, new-lead and open-house follow-up, post-closing review and referral requests, cold-lead reactivation, pipeline-stage actions, and long-term nurture.
  • Wrote a 12-email long-term nurture sequence that keeps agents in front of slow leads for months, then hands them back when they re-engage.
  • Set up A2P/10DLC-compliant messaging so agents can text leads without tripping carrier rules, and documented the registration path each new agent follows.
  • Built a contact importer so each agent could bring their existing database onto the platform cleanly, with phone numbers and formatting normalized on the way in.
  • Wrote the client-facing guides and SOPs so the team, not us, can onboard the next agent.

From Fragile to Repeatable

The brokerage now has a documented operating system it can hand off and grow on. Every new agent gets deployed from the same clean snapshot, with the same automations and the same compliant messaging, and the team can run onboarding without us in the room. The setup even supports an agent keeping their own system if they leave, which is exactly the model the broker wanted. The foundation is built to carry the team from a handful of agents to many, all on one platform.
